€20bn grey market, uncontrollable TikTok surges, anti-waste regulations: how the supply chain now drives brand value in beauty and luxury

FM Logistic’s new white paper explores how supply chains are becoming a strategic driver of brand value in beauty and luxury.

In beauty and luxury, logistics now directly drives customer experience, brand desirability, product traceability, and sustainability commitments. In its new white paper, “Orchestrating Prestige: How the supply chain shapes the value of beauty and luxury brands”, FM Logistic deciphers the profound transformations reshaping this sector’s supply chains. Driven by sales capable of exhausting six months of stock in under a week due to a viral TikTok video, and a grey market worth nearly €20 billion, this analysis demonstrates how the supply chain is shifting from a cost center to a global strategic lever, safeguarding brand value and compliance.

The supply chain becomes an extension of the brand

In beauty and luxury, where every detail contributes to the experience, the demands placed on operations are multiplying. Consumers expect exemplary fluidity and advanced personalisation. At the same time, the entry into force of strict environmental regulations and the deployment of Digital Product Passports (DPPs) impose new obligations throughout the product life cycle.

These developments are tangibly transforming warehouse operations. Order preparation now incorporates high value-added gestures such as bottle engraving, custom gift box assembly, or hand packaging for unboxing. New flows are also taking hold around reverse logistics: repair, reconditioning, in-store refilling, or secure end-of-series management to block the grey market. 

At the same time, the effect of a viral trend on social media can cause demand to surge in a matter of hours, while the multiplication of channels (“vitrine” stores, e-commerce, pop-ups) complicates stock forecasting. To address this, technology is becoming indispensable: AI forecasting tools, digital twins, and traceability mechanisms (blockchain, invisible watermarks) make it possible to anticipate spikes and ensure seamless supply chain management.

Five key transformations reshaping supply chains in the beauty and luxury sectors

Through this white paper, FM Logistic identifies five major developments transforming the sector’s logistics models.

  1. Unboxing becomes a new brand touchpoint. The customer experience no longer stops at the product: it extends to its packaging, personalisation, and unboxing. The study shows that neat packaging encourages 41% of customers to repurchase from the brand and 42% to post their experience on social media. In this context, order preparation in the warehouse becomes an artisanal gesture (bottle engraving, hand-tied ribbons, personalised cards) guaranteeing the level of standards required by luxury.
  2. Traceability becomes an issue of trust and brand protection. Faced with the growth of the grey market (estimated at 20 billion euros, or 8% of the luxury market) and new regulatory requirements, notably with Digital Product Passports, brands must trace every single unit. Thanks to invisible digital watermarks, serialisation, and blockchain, the supply chain makes it possible to detect leaks to unauthorized networks, fight counterfeiting, and guarantee product authenticity.
  3. Agility becomes essential in the face of increasingly volatile demand. A product can now experience meteoric success in just a few hours through social media, exemplified by a TikTok video capable of exhausting six months of stock in under a week, while product launches, limited editions, and new usage habits further complicate forecasting. Supply chains must therefore be capable of using AI and urban micro-hubs to rapidly reallocate stocks, capacities, and flows to respond to these variations without compromising product availability or generating overstock.
  4. Circularity gives rise to new logistics flows. The ban on destroying unsold goods (spearheaded by the AGEC law in France and extended to the European level for 2026) is transforming traditional distribution models. Repair, reconditioning, in-store refills, and secure donations make reverse logistics a central lever to meet environmental obligations without depreciating the value or rarity of products.
  5. Technology transforms operations and evolves the role of teams. Artificial intelligence, digital twins, robotics, Digital Product Passports, and real-time management tools make it possible to better anticipate demand, connect the various links in the chain, and orchestrate increasingly complex flows. All these solutions enable a reduction of execution times by up to 70%, allowing teamsto focus on high value-added operations.
